Educate First,
Then Formulate

In her Baltimore laboratory, cosmetic chemist Cynthia Johnson does the exacting, unseen work behind the products on your shelf—and demands the data that proves they were made for melanin-rich skin.

Cynthia Johnson answers to a lot of titles—cosmetic chemist, formulator, educator, content creator. Ask which one is truest and she doesn’t reach for the one stitched on the lab coat. “The title that really resonates with me is founder,” she says. “And serial entrepreneur.” It’s the word that holds all the others: the balance, the roller coaster, the faith. “Having faith in God, number one, is huge for me. So I’d say a faith-based founder.”

That instinct—to name the thing underneath the thing—turns out to describe her entire way of working. Beneath every finished product is a formula; beneath every marketing claim, a set of data; beneath a beautiful jar, months of testing most people never see. Johnson has built a career, and increasingly an entire community, on refusing to skip those layers.

An athlete who found her science

At fifteen, Johnson was a sophomore at Baltimore Polytechnic Institute—a school as serious about sport as it is about academics—and headed, in her mind, straight for the pros. She played the one, two and three on the basketball court, competed in volleyball, and threw backflips on the cheer squad. The plan was the WNBA, or a contract overseas.

Then a chemistry teacher pulled her aside: you’re really good with math and chemistry—have you thought about this? Her answer was an immediate no. But he asked a better question—what was she actually passionate about? Her hair and her skin, she told him. He told her to go find out what she could do with that. One search later—cosmetic science—and she knew. “Right then and there, I already knew I had to be a cosmetic chemist,” she says.

She kept playing, suiting up at Lincoln University while chemistry waited in her back pocket. When an overseas tryout didn’t go her way, she didn’t grieve the game—she reached for the back pocket. A stint in entrepreneurship taught her to think like an owner, and set the goal that would define the next decade: her own laboratory. Not straight out of school, she’s careful to note, but after learning the machine from the inside—contract manufacturing, research and development, the whole apparatus—before branching off on her own.

A room designed so no one walks in overwhelmed

Cindy J Cosmetic Labs is a contract research-and-development lab—and Johnson built it to feel like anything but intimidating. There’s a grass wall and a couch, brightness and pink; the idea for rest spaces came from watching how Google cared for its people. “If you need to take a break for a second, go sit on the couch,” she tells her junior chemists. The comfort isn’t indulgence—it’s camaraderie, and camaraderie is what keeps energy in a room where the work is relentless.

What that work looks like changes daily. A junior chemist maps her projects, sources raw materials, then moves to the bench—where the real discipline is watching how ingredients behave, not just at the finish but through the entire process, because a manufacturer has to be able to replicate on the production floor exactly what happened at the bench. For melanin-rich skin, Johnson is emphatic about the details that matter: pH above all, and viscosity, which quietly shifts with climate. A product can behave one way in Miami’s humidity and another in a Boston winter, and a good chemist formulates for both.

The five stages between an idea and a shelf

Plenty of people believe they can whip up a product at home in five minutes. Johnson’s job is to lovingly slow them down. She breaks development into five stages, and the gaps between them are where most first-time founders are surprised.

It begins with consultation—the why behind the brand, the story it needs to tell, and an honest reckoning with cost per unit, wholesale and retail. Then research: ingredients, suppliers, and the manufacturing process itself, the part people rarely think about. The third stage—development and approval—is the fun one, Pandora playing while formulas come together, right up until the client has to actually approve. That’s where reality lands. She recalls a shampoo built beautifully for type 3C–4A hair whose brand, it turned out, largely served relaxed-hair clients; the fix was consumer evaluation and focus-group samples, not a prettier label.

Then comes the stage that takes the longest: testing. Three months of in-house stability work—shelf life, pH drift, viscosity, specific gravity—often running in parallel with third-party preservative and clinical safety-and-efficacy testing. Only then does the fifth stage arrive, the one clients wait for: the property-rights transfer, when they walk away owning the final formula, the stability reports, the process, and the full ingredient list.

Realistically, she tells founders to plan for a six-to-eight-month cushion; some projects run two to two and a half years, because life happens and stability testing sometimes fails and has to start again. And she holds a firm line against the trend of chilling products to keep them stable. If a formula isn’t stable, you don’t put it in the fridge—you fix it.

Sustainable, effective, and honest about the difference

A recipient of the Society of Cosmetic Chemists’ Green Star Award, Johnson is fluent in sustainability—and refreshingly precise about what it does and doesn’t mean. She’s excited about upcycled ingredients, where a manufacturer takes something like an orange peel bound for the trash and breaks it down into an extract or powder a chemist can actually use. In a world drowning in waste, she figures cosmetic science should do its part.

Green chemistry, she’s quick to add, does not mean all-natural. It often means synergy—a synthetic backbone paired with a naturally derived partner to create something both effective and stable. A strawberry cream cleanser she developed, built on both synthetic and natural cleansing agents, still earned a green rating of 8.5 out of 10 while performing beautifully. Which is the whole point, and the reason she won’t romanticize a “natural” label that doesn’t deliver.

On clean beauty, she’s blunter still: too often it spreads misinformation. Sulfates, her favorite example, aren’t the villain they’re made out to be—formulated correctly, they don’t have to strip or dry the skin. Rather than selling a product by tearing down an ingredient, she’d rather celebrate a good one: talk about the benefits of a shea-butter-derived surfactant, she says, and skip the fear. The clean-beauty era, she senses, is already fading; the requests crossing her desk now are for vegan and USDA-organic certification instead.

What changes when you formulate for melanin-rich skin

This is where Johnson’s work meets the readers who need it most—and the answer begins not with an ingredient but with a demand. If a raw material doesn’t come with data targeting melanin-rich skin, she most likely won’t use it. When a supplier once pushed a violet ingredient for gray and silver hair, she asked for the studies; they only had data on blonde hair. She passed. The principle is non-negotiable: prove it works for the skin and hair she’s actually formulating for, or it doesn’t make the cut.

From there, experience takes over. She reaches for ceramide complexes and the right pure niacinamide—the kind that brightens dullness without irritation and without whitening the skin. For hyperpigmentation, encapsulated alpha arbutin, with a clear line drawn between dark-spot correction and skin lightening; the latter she won’t do, and will happily refer elsewhere. Caffeine and caffeine peptides for the under-eye area (“I’m just waiting for someone to come to this lab and ask for an under-eye product”). Flaxseed for coily, curly hair. And gentle shea-butter and babassu-derived surfactants that cleanse without stripping the skin’s own oils.

Listening to her list it out, one word rises above the chemistry: trust. Who is formulating the products on your counter—and do they care enough about skin like yours to insist on the evidence? Johnson’s whole career is an answer to that question.

Putting a lab coat on the next generation

Johnson is a co-founder of Black Women in Cosmetic Chemistry, a nonprofit born from a group of chemists, developers and founders who came together in 2020 and decided the field needed a space of its own. Its first in-person laboratory event landed this past February. Alongside it, her Formulation Studio—which began as a corner of her expo and grew into its own event—puts people who aren’t chemists into a lab coat to make their own product and, more importantly, understand the science behind it.

That accessibility is a deliberate rebuke of an old industry habit. Chemists used to gatekeep, she says, and the world is changing. Sharing knowledge doesn’t mean giving everything away; it means offering enough to intrigue people and build something real with them. “People trust people,” she says. “People invest in people.” If you stay hidden behind the bench and give nothing back to your community, why should anyone who looks like you believe you’ll help them rise?

Where artistry meets formulation

All of it converges, this fall, on a single room. The third annual Cindy J Expo arrives October 3rd in Baltimore, in the newly built 4MLK facility, under the theme “Where Artistry Meets Formulation.” Two floors carry the idea: an Artistry floor of vendors and hands-on beauty-activation spaces, and an Innovation floor of speakers, panels, and the Formulation Studio itself.

It’s built, above all, for beauty professionals—hairstylists, estheticians, barbers, nail techs, makeup artists—alongside chemists, brand founders and students. That’s by design. The professionals who sit closest to the consumer know the real pain points, and when they bring those back to the bench, better products follow. Nearly fifty vendors have already applied; last year the expo awarded $2,500 in grant money across three of them, and every paid vendor is invited to apply. The science comes first—and the door stays open.

Editor’s Reflection

After time in Cynthia Johnson’s lab, one thing is clear: cosmetic chemistry isn’t only about combining ingredients—it’s about combining evidence, curiosity, and responsibility. In an industry so often driven by trends, her insistence on education before formulation is a reminder that better products begin with better questions. And for melanin-rich skin, those questions matter.
